Still Re-Keying Supplier Statements by Hand? Designing AI Invoice Processing and Three-Way Match Automation

How to replace manual re-keying of supplier statements with AI field extraction and three-way matching, covering tolerances, partial deliveries, review routing, and the metrics that show whether it's working.

Where the Time Goes in Accounts Payable

An AP clerk's day looks much the same at most companies. Open the supplier's statement as a PDF or scan, find the matching purchase order in the ERP, check item, quantity, and unit price against the goods receipt line by line, then key in the entry. The same information gets read by eye at least three times and typed by hand once more.

At 3,000 documents a month and an average of six minutes each, that adds up to 300 hours a month, roughly two full-time people doing nothing but matching and data entry. The bigger problem is how errors spread:

  • One mistyped digit in a unit price → purchase cost is wrong → month-end close slips while someone hunts down the variance
  • A partial delivery booked as complete → you pay for goods you never received → the supplier account has to be reconciled again
  • A matching backlog → payment approval slips → you lose supplier goodwill and any early-payment discounts
  • From Reading Documents to Extracting Fields

Every supplier formats its statements differently. Plain OCR, which only reads characters, isn't enough. You need field extraction that can tell whether a number is a unit price or a line amount.

    Comparing Extraction Approaches

  • Template-based: Coordinates are defined per supplier. It's accurate, but it breaks as soon as a layout changes, and it doesn't scale to hundreds of suppliers
  • Layout-aware models: These learn table structures and headers, so they cope with layouts they haven't seen before. They work well on documents whose line items run across several pages
  • LLM-based extraction: These read free-text notes and handwritten corrections in context. But they can produce plausible-looking numbers that are wrong, so always add arithmetic checks (quantity × unit price = line amount; sum of lines = total)
  • Don't Run Recognition on Documents That Are Already Data

In Korea, e-tax invoices can be received as structured data through the National Tax Service system or an e-invoicing service provider. Converting them back into images and running recognition on them only lowers accuracy. Bring in data-native documents through integration, and save recognition for documents that have no data source, such as paper or PDF supplier statements.

Three-Way Match: Rules for Reconciling PO, Receipt, and Invoice

A three-way match reconciles the purchase order (what you agreed to buy, at what price), the goods receipt (what actually arrived), and the invoice (what you're being billed).

    Tolerances and Partial Deliveries

  • Unit price: Should match the contract price. Allow separate tolerance bands only for items that need them, such as raw materials with frequently changing prices
  • Amount: Set an absolute tolerance of tens to a few hundred won per invoice to absorb VAT rounding differences
  • Quantity: Compare the billed quantity with cumulative received quantity. If you ordered 1,000 units and the first delivery was 600, only 600 can be billed now. The remaining 400 are matched once they arrive
  • Classifying Exceptions and Routing Them

You can only send an exception to the right person once you know why it failed:

  • Price mismatch → buyer (verify the contract price)
  • Over-billed quantity → warehouse/receiving (check for a missed receipt)
  • Invoice with no PO → requesting department (decide whether to raise a retroactive PO)
  • Supplier data mismatch → accounting (verify business registration number and bank account)
  • Send People Only What Needs a Human

The goal isn't to auto-approve everything. It's to auto-approve what you can trust and send only the uncertain cases to people.

  • Auto-approve: Every field meets the confidence threshold, and the invoice passes both the arithmetic checks and the three-way match
  • Review queue: At least one low-confidence field, or a difference within tolerance
  • Likely rejection: A failed match or a suspected duplicate invoice
  • The review screen should show the original image and the extracted values side by side, and clicking a value should highlight where it came from on the page. If only low-confidence fields are color-flagged, reviewers don't have to re-read the whole document. Each correction they make becomes training data for the next extraction.

Metrics That Show Whether It's Working

  • Processing time per document: From receipt to a posted entry. Measure your baseline before rollout, or you'll have nothing to compare against
  • Straight-through rate: The share of documents posted with no human touch. It starts low and rises as the system learns each supplier's patterns
  • Payment errors: Overpayments, duplicate payments, and payments to the wrong party. This matters more than speed
  • The biggest driver of automation rates is often supplier master data quality, not model performance. If one supplier is registered two or three times under slightly different names, or there's no mapping between supplier item names and your own item codes, documents that were extracted correctly still fail at the matching step. Automation projects often have to start with a master data cleanup.

    How POLYGLOTSOFT Builds AP Automation

POLYGLOTSOFT builds AP automation without replacing your existing ERP. We add a layer in front of it for document intake, field extraction, three-way matching, and review. You can phase it in: e-tax invoice integration, supplier statement extraction, supplier and item master cleanup, and finally automatic posting of approved entries to the ERP. If invoice processing is tying up your team, let's start by mapping how your AP workflow runs today.
